Stop renting your competitive advantage

Dave Stevens
Managing Director, Brennan

The case for Feature Repatriation, and why owners will outperform renters.

In 2027, Brennan turns thirty. We're still independent, and proudly so.

Independence means we control how we work and how we show up for customers. It’s wired into how we build our products, how we solve customer problems, how work moves between teams, how decisions get made and by whom.

That's our competitive advantage. We’ve earned it, and we guard it fiercely.

But over the last decade, I've watched more of that advantage get sucked into platforms we don't own. And it raises a hard question: is an advantage really yours if you’re renting the capability underneath it?

You may have seen the same drift in your business. The capabilities that make you different, like the way you price a job or onboard a customer, have migrated onto the same Software as Service (SaaS) platforms your competitors subscribe to as well. And when a rival can switch on the same module as you, your competitive edge is diluted. You’ve handed it to a SaaS vendor, they’ve absorbed it, and now you pay them every month to access it.

"Differentiation-by-subscription is a tough sell when everyone has access to the same clubhouse."

Dave Stevens, Managing Director, Brennan

To be clear, this isn’t a whinge about SaaS bills. It’s an argument for reclaiming your competitive edge.

And it’s why I’m making the case for bringing the capabilities that differentiate you back into your hands.

I call it Feature Repatriation.

It’s a decision about ownership, taken deliberately and used selectively. Own what makes you 'you', and rent the rest.

Four advantages ownership returns to you

You innovate at your own speed.

On a SaaS platform, you don't shape the roadmap. Your feature request joins the queue with everyone else's, and all too often, the thing you need never ships. Own the capability and the roadmap is yours. You decide what’s queued next, and you build it when your strategy needs it.

We run Brennan this way. Our Skills Marketplace, an internal library of more than 30 reusable AI skills, workflows and automations, is a classic owner-builder story. Someone builds a skill once, publishes it, and the whole company can run it. We ship on our timeframe, not when a product committee gets to it.

Your software fits how you operate.

SaaS gives you configuration, but configuration only takes you so far. Besides, your competitors are configuring inside the same box.

When you own the pieces that differentiate you, the software reflects how your business really runs, instead of your business bending to the software.

We've done this with our Product Lifecycle Management. We couldn't find an off-the-shelf platform that reflects how we govern our products, so we built our own. Every product we ship now has one system of record, formal lifecycle governance, cross-department collaboration, and committee sign-off at every stage. That's what 'to spec' looks like to us.

You own the sovereign calls where they matter.

Where your most sensitive data lives, which jurisdiction it sits in, and whether an AI model is training on your customer records, these are the ownership calls you want to make yourself. Not every workload needs sovereign control. The ones that carry your differentiation or your regulatory risk do. On a SaaS tenant, those decisions ride along with the SaaS vendor’s default settings. Own the capability and you choose where it runs, who can touch it and who holds the keys.

For our customers, that means Australian-hosted environments with sovereign options for government and regulated organisations.

Renewals tilt your way.

Call this one a bonus. When you can credibly repatriate capability, the SaaS vendor's account team can see what you see. Just having the capacity to pull a workload back can win material discounts at renegotiation. Owning a few critical pieces gives you leverage over everything you still rent.

Why selective ownership is viable now

I recently wrote that innovation is the habit and AI is what plugs into it. My ‘habit’ argument still stands. Ownership is the natural next step, and AI has changed the equation in two ways at once.

Your competitive advantage is more valuable.

What used to live in people's heads, company culture, hand-drawn processes and institutional memory now lives in software: the pricing engine, the decision logic, the customer model, the workflow your whole business runs on. Encoded that way, your intellectual property becomes executable at scale. That’s exactly why it matters where it sits. When it’s inside someone else’s platform, the SaaS vendor absorbs your advantage then spreads it to every other customer on their platform, competitors included.

Your advantage has never been more practical to build.

AI-assisted engineering and mature cloud components have compacted what a small squad can ship at 10x the speed. That turns selective ownership from a budget question into a design decision. We’ve proved it on ourselves. Since April 2026, we’ve assessed more than 230 ideas inside Brennan, delivering 30 working outcomes spanning AI agents to security automations. One saves up to five hours of engineering time on every security incident.

The questions I get asked

Whenever I float Feature Repatriation, variations of three questions come up.

Is it secure?

It’s the right question, backed with a solid answer. Owned needn’t mean exposed. Everything we build comes out of a secure development enclave aligned to the Australian Cyber Security Centre's Essential Eight. Assurance evidence is generated as we build, not assembled at the end, and live solutions are monitored 24/7 by our security operations team.

Who keeps it running?

It’s true that hosting and operating custom solutions is no longer a core muscle for many organisations. But the answer isn't to surrender ownership of what makes you different. It's to pair ownership with the right operational support. You keep control of the capabilities that create advantage while relying on trusted expertise to run them securely, reliably and at scale.

"If you're going to own more of your platform, you need a partner who kept the muscle in shape. We never left the gym."

Dave Stevens, Managing Director, Brennan

What if the people who built it leave?

Key-person risk is real, but my view is it’s solvable with the same discipline you exercise everywhere else: documentation, redundancy, named ownership, and a partner arrangement that outlasts individuals. These are the disciplines that make selective Feature Repatriation safe.

Our answer to Feature Repatriation

It sits inside the Brennan Innovation Foundry, our managed innovation capability.

A single, structured front door captures ideas from anywhere in the business, scores each one for strategic value, ranks the pipeline on evidence and expected return for effort, then turns the strongest into working capability we own.

It’s where we built our owned capabilities for ourselves, where we build them for our customers, and where we’re now building the whole engine in our customers’ environments, shaped to them.

Our Skills Marketplace lives in it, as does our Product Lifecycle Management system. So do financial assistants, domain management, and dozens more workflows, many now generalised into patterns ready to adapt to your stack.

Feature Repatriation is a decision about where your competitive advantage lives, and who owns it.

My view is that over the next five years, real value will accumulate inside the capabilities organisations build for themselves, not the ones they rent. Those that do will move faster, fit tighter and negotiate harder than those kicking their heels in a SaaS vendor’s queue.

What makes you 'you' is yours to define. And yours to own.
